L\u2019atelier a \u00e9t\u00e9 introduit par <a href=\"https:\/\/www.linkedin.com\/in\/hkniberg\/\" target=\"_blank\" rel=\"noreferrer noopener\">Henrik Kniberg<\/a> en 2014, \u00e0 l\u2019\u00e9poque Coach Agile chez Spotify, dans l\u2019article : <a href=\"https:\/\/engineering.atspotify.com\/2014\/09\/squad-health-check-model\/\" target=\"_blank\" rel=\"noreferrer noopener\">Squad Health Check model \u2013 visualizing what to improve<\/a>.<\/p>\n\n\n\n<p>Plus pr\u00e9cis\u00e9ment, chaque membre de l\u2019\u00e9quipe est invit\u00e9 \u00e0 s\u2019exprimer selon 11 crit\u00e8res, chacun d\u00e9taill\u00e9 sur une carte qui pr\u00e9sente deux exemples (bon et mauvais). Les crit\u00e8res sont les suivants :<\/p>\n\n\n\n<ol class=\"wp-block-list\">\n<li>Valeur d\u00e9livr\u00e9e ;<\/li>\n\n\n\n<li>Rapidit\u00e9 (\u00e0 produire) ;<\/li>\n\n\n\n<li>Facilit\u00e9 \u00e0 d\u00e9livrer ;<\/li>\n\n\n\n<li>Sant\u00e9 du code ;<\/li>\n\n\n\n<li>Vision produit ;<\/li>\n\n\n\n<li>Assistance ;<\/li>\n\n\n\n<li>Ad\u00e9quation des processus ;<\/li>\n\n\n\n<li>Travail d\u2019\u00e9quipe ;<\/li>\n\n\n\n<li>Autonomie ;<\/li>\n\n\n\n<li>Apprentissage ;<\/li>\n\n\n\n<li>Plaisir.<\/li>\n<\/ol>\n\n\n\n<p>La synth\u00e8se des avis s\u2019effectue sous la forme d\u2019une pastille color\u00e9e. L\u2019\u00e9chelle d&#8217;\u00e9valuation ne contient que les 3 niveaux suivants :&nbsp;<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Le <strong>vert <\/strong>ne signifie pas forc\u00e9ment que la situation est parfaite, mais que l\u2019\u00e9quipe est satisfaite de la situation pr\u00e9sente et qu\u2019elle ne juge pas que celle-ci n\u00e9cessite une am\u00e9lioration pour le moment ;<\/li>\n\n\n\n<li>Le <strong>jaune <\/strong>d\u00e9note la pr\u00e9sence de probl\u00e8mes importants, qui doivent \u00eatre trait\u00e9s, mais qu\u2019il n\u2019y a pas de situation d\u2019urgence pour autant ;<\/li>\n\n\n\n<li>Le <strong>rouge <\/strong>indique la pr\u00e9sence de probl\u00e8mes qui doivent \u00eatre trait\u00e9s urgemment, car ils mettent en danger le fonctionnement de l\u2019\u00e9quipe ou du produit.<\/li>\n<\/ul>\n\n\n\n<p>Cet atelier est une mani\u00e8re simple et ludique d\u2019aider l\u2019\u00e9quipe \u00e0 analyser de fa\u00e7on exhaustive son organisation et sa performance et \u00e0 prendre conscience des probl\u00e8mes sur lesquels elle devrait se focaliser pour am\u00e9liorer son fonctionnement. Par ailleurs, dans le cadre d\u2019un projet d\u2019Agilit\u00e9 \u00e0 l\u2019\u00e9chelle, vous pouvez mener ces ateliers avec plusieurs \u00e9quipes en parall\u00e8le afin de construire une vision globale de la sant\u00e9 du programme.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Comment animer le Squad Health Check<\/h2>\n\n\n\n<p>Les deux premi\u00e8res \u00e9tapes consistent \u00e0 recueillir les donn\u00e9es. Les \u00e9tapes 3 et 4 ne font pas partie de l\u2019atelier Squad Health Check en tant que tel, mais sont des \u00e9tapes classiques de proposition et de s\u00e9lection d\u2019actions d\u2019am\u00e9lioration qu\u2019on retrouve dans la plupart des ateliers de r\u00e9trospective ; elles peuvent \u00eatre effectu\u00e9es en compl\u00e9ment.<\/p>\n\n\n\n<h4 class=\"wp-block-heading\">Etape 1 : Pr\u00e9sentation des 11 crit\u00e8res de l\u2019atelier<\/h4>\n\n\n\n<p>Le facilitateur introduit l\u2019objectif de l\u2019atelier et pr\u00e9sente chacun des 11 crit\u00e8res.<\/p>\n\n\n\n<h4 class=\"wp-block-heading\">Etape 2 : Evaluation des crit\u00e8res<\/h4>\n\n\n\n<p>Avant de recueillir les avis, le facilitateur lit les deux exemples attach\u00e9s \u00e0 chaque crit\u00e8re. Cette \u00e9tape est importante, parce qu\u2019elle aide les participants \u00e0 s\u2019impr\u00e9gner de l\u2019\u00e9chelle des valeurs.<\/p>\n\n\n\n<p>Le recueil des votes peut se faire soit en laissant chacun des membres de l\u2019\u00e9quipe placer une pastille de la couleur de son choix, soit \u00e0 travers un dot voting sur les 3 pastilles pr\u00e9dispos\u00e9es. Dans tous les cas, le choix final de la pastille doit s\u2019effectuer par la discussion entre les membres de l\u2019\u00e9quipe afin de cr\u00e9er un alignement sur le diagnostic.<\/p>\n\n\n\n<p>Les participants sont \u00e9galement invit\u00e9s \u00e0 s\u2019exprimer au sujet de la tendance de chacun des crit\u00e8res : stable, en am\u00e9lioration, ou s\u2019empire. Cela peut se faire soit \u00e0 travers la discussion, soit par l\u2019interm\u00e9diaire d\u2019un dot voting.<\/p>\n\n\n\n<h4 class=\"wp-block-heading\">Etape 3 : Proposition d\u2019actions d\u2019am\u00e9lioration<\/h4>\n\n\n\n<p>Pour chaque crit\u00e8re, chaque participant propose une action d\u2019am\u00e9lioration. La meilleure d\u2019entre elles est choisie avec un dot voting.<\/p>\n\n\n\n<h4 class=\"wp-block-heading\">Etape 4 : S\u00e9lection des actions d\u2019am\u00e9lioration<\/h4>\n\n\n\n<p>A partir des 11 propositions pr\u00e9s\u00e9lectionn\u00e9es \u00e0 l\u2019\u00e9tape pr\u00e9c\u00e9dente, les 3 actions d\u2019am\u00e9lioration les plus pertinentes sont choisies dans le cadre d\u2019un vote.&nbsp;<\/p>\n\n\n\n<p>Pour ce dernier vote, vous pouvez accorder 3 votes par personne, mais limiter le nombre de vote par objet \u00e0 1, afin de recueillir davantage de donn\u00e9es pour trier les propositions par la suite.<\/p>\n","protected":false},"excerpt":{"rendered":"<p>Description de l\u2019atelier Le Squad Health Check est un atelier qui permet de recueillir, de fa\u00e7on synth\u00e9tique et visuelle, l\u2019avis des membres d\u2019une \u00e9quipe concernant sa production et son organisation.
